Stone Warehouse are an e-commerce juggernaut. The site already ranked well on brand and ads were driving £10m+ a year. We came in to push organic beyond brand and to tighten paid so every pound worked harder.
Moved from brand-led rankings to generic growth.
Wrote category pages that actually sell the range, not just list it.
Optimised product pages and tagging so Google could match the right products to the right searches.
Fixed feed and structured data so coverage and relevance improved across the board.
High spend, same principles: find repeatable pockets of ROAS and scale them without letting CPA creep.
Reduced reliance on PMAX. Our analysis showed PMAX was mostly replicating Shopping and wasting money on video that did not convert like Shopping.
Shifted budget to controlled Shopping, optimised per product and in the feed.
Kept a tight loop between product performance, search terms, and margin so we protected profit while growing revenue.
Best performance yet in 2025: similar spend to last year, significantly higher revenue, and a clear ROAS lift.
2024 vs 2025 YTD (Jan to Nov):
Spend: mid six figures in both years
Revenue: multi-million in both years, up well over £1m year on year
ROAS: 9.0 → 13.6 (+51%)
Record months in 2025:
Multiple months at 16x to 17x ROAS
May to October averaged ~13.3 ROAS
Organic performance:
Organic revenue up ~26% YoY to roughly £375k YTD.
Organic clicks up 164% YoY and impressions up 188% YoY
